Case study · Cross-docking

Greece’s own roaster.
Retail, run worldwide.

Coffee Island is one of Greece’s largest specialty-coffee chains and roasters: founded in Patras in 1999, now 420+ stores across Greece with a growing footprint abroad. Since 2023 we’ve cross-docked its retail range - beans, pods, instant coffee and merchandise - through our own channels, and every order ships from stock Coffee Island already holds.

The portfolio

One roastery, four formats.

Roast & origin

Whole bean, ground

Coffee Island’s own roastery blends and single-origin lines.

Pods & capsules

Machine-compatible

The pod side of the same roastery, made for the espresso machines people already own.

Instant & 3-in-1

Everyday coffee

The fast-moving format both the Greek shelf and export orders want.

Brewers & merch

The kit, not just the bean

Filters, brewers and cups: the equipment side of the same catalogue.

The operation

Greek shelves, run alongside global ones.

Coffee Island’s retail catalogue moves through the marketplaces we already operate, next to every other brand on the shelf.

Where it sells

Amazon Seller Central and FBA.

Skroutz and eMAG.

Google Merchant and Google Ads.

Greece leads, with export orders building from Cyprus and the wider EU.

The trajectory

A Patras partnership, still building its export shelf.

The cooperation started in 2023, and the online range is still in its early innings - growing order by order as the catalogue widens from beans into pods, instant lines and merchandise.

Why it fits

Two Patras companies, a roastery with year-round demand no single season sets the pace, and a shelf-stable catalogue that travels well beyond Greece.

The comparison

Same questions. Straight answers.

Coffee Island runs on cross-docking. Here is that column beside the other four: same questions, straight answers, one sheet.

Best when You make a strong product and want everything else off your desk. You supply volume and want proven channels without building D2C. Deep catalog or made-to-order: committing stock upfront makes no sense. You keep ownership and accounts; operations are what's eating you. The operation is the bottleneck: you want it multiplied, not outsourced.
The trade-off We take it on selectively: your brand must earn repeat purchases across borders. Less brand-building than D2C. We sell where demand already exists. Slower delivery promise than stocked models; margins are tighter for both of us. Your working capital stays tied up in inventory because you keep the inventory. Your people keep the work. They don't keep their habits.

How cross-docking works →

Start

One email starts it. Your catalogue could be the next study here.

You have just read how we sell a roastery’s catalogue online while the roastery keeps every kilo. Tell us what you carry, and we’ll tell you straight whether cross-docking fits, or which of the other 4 models does.

  1. 01

You send one email. Catalogue size, categories, where your stock sits.

  2. 02

We read it. No forms. No gatekeeping.

  3. 03

We do the market research. A straight yes, no, or a different model.
